I also considered the demon being someone other than Sebastian but I don't know if Yana would introduce other demons this late into the story. The anime had a lot of other supernatural beings besides demons and grim reapers, like angels and shapeshifting hellhounds, but the manga doesn't seem to follow that pattern. It goes out of its way to make us believe werewolves and witches are real only to reveal they're just regular humans. So I wonder how likely a bait and switch is in this scenario as well.

I think right now if anyone will be reveal to also not be a human it will be John Brown. With how much the anime was inspired by things from the manga that weren't revealed yet if Yana said he were an angel sent to work with the queen I wouldn't be too surprised, even if his role would be different from Ash's role in the first season. I don't think we ever saw him without his sunglasses? It reminds me a little bit of
the final boss in the game Catherine on top of his white hair being similar to Ash's. And his voice actor is Hiroshi Kamiya too, he's going to be important eventually.

Or maybe the twin is the real culprit of the murder of the Phantomhives, making Sebastian's contract impossible to fulfill because the real culprit is already dead, but it's "alive".
